The Challenge

Where Northpoint Advisory started

This is the story of how a four-person consultancy gave its owner their week back.

1 The problem 2 The fix 3 See it running live: the tabs on the left 4 What it costs

Meet Northpoint Advisory

A good business, run the hard way

Northpoint Advisory is a business consulting firm working with small and medium sized enterprises. Four permanent staff carry the core practice, and up to ten contractors are called in for specialist engagements: financial modelling, change management, facilitation, research. The work is good and the pipeline is full.

The problem was never the consulting. It was everything around it.

A business run from a dozen tabs

What every week actually looked like
  • Data scattered everywhere. Google Workspace, a project management tool, the CRM, Xero and a shared drive grown by accretion: each holding its own version of the truth, three copies of everything, and finding a document often slower than rewriting it.
  • No consolidated view. Answering "how is the business going" meant logging into five systems and assembling the picture by hand. There was no single dashboard, so mostly nobody looked.
  • Knowledge management by memory. How things get done lived in people's heads, and mostly in the owner's.
  • Every question routed through the owner. A single point of information flow: the team queued for answers, the owner drowned in admin, and the whole firm moved at the speed of one calendar.
  • Manual admin everywhere. Status reports, invoice chasing, onboarding checklists, meeting notes. They knew automation should help. They did not know where to start.
THE SYSTEMS Google Workspace Project management CRM Xero Shared drive The owner every question routes here eventually The team & clients waiting on answers
Five systems, one human router. The owner is the only place where the whole picture exists, which makes them the bottleneck for everyone else's work.

The security question underneath it all

The worry nobody had time to own

Running beneath every one of those frustrations was a quieter one: security. The world a consulting firm operates in has changed. Clients ask how their data is handled. Insurers ask how access is controlled. And AI has raised the stakes on both sides of the fence: attackers use it, while every new tool a business adopts widens the surface that needs defending. Scrutiny of technology security has never been heavier, and it lands hardest on firms that hold other people's information.

  • Passwords shared by text and spreadsheet, with no record of who holds what.
  • Access that outlived the people. Former contractors whose logins nobody remembered to remove.
  • Client data spread across tools no one had ever assessed for how they store it, where, and who else can see it.
  • No way to answer "are we secure?" beyond hoping so.

For a firm that advises other businesses, "we think so" was not an acceptable answer.

The operator trap

The pattern this always follows

There is a name for this. Owners caught in it spend around 80% of their bandwidth on must-dos: firefighting, admin, managing hand-offs, sitting in meetings just to stay informed. What is left over is nowhere near enough to work on growth, strategy, or the reasons they started the business.

The old answer is more: more people, more tools, more hours. Northpoint had tried all three, and each added coordination cost faster than capacity, because everything still routed through one person.

They did not need more. They needed less: less manual work, less time lost in operations, less dependence on one person's memory. The next tab is what that looked like.

The Solution

An AI Operating System for Northpoint

Imagine hiring a Chief of Staff

Because that is what this is

Imagine hiring a Chief of Staff who has read every email, sat in every meeting, knows every number, never forgets, never sleeps, and costs a fraction of a salary. One who quietly takes the routine work off everyone's desk and hands the owner their week back.

That is an AIOS: an AI Operating System for your business. This is how Northpoint got theirs.

What Northpoint asked for

The brief, in their words

One tool that is always present and always current. It knows the business: the strategy, the clients, where the firm is going and why. It reads from every system they already run, so its answers use today's numbers, not last month's. It makes sense of the complex ecosystem and the files scattered across it. And it does not stop at reporting: it finds the processes that are heavy with admin, recommends the automations that would remove them, and then those automations get built and maintained.

  • Omnipresent: at the desk, on the phone, and working overnight
  • All knowing: the business context and strategy written down where an AI can reason over it
  • Always current: collectors pull from every system daily, so nothing on screen is stale
  • Sense making: one place where the pieces connect, instead of five tools with a version each
  • Self improving: admin-heavy processes surfaced, scored and automated one at a time

The answer: an AI Operating System

Five layers, installed one at a time

An AIOS is a layer of AI wrapped around the whole business, installed as five layers. Each is independently valuable, each builds on the one below it, and each was installed for Northpoint in turn.

  1. 01
    It knows your business Context

The business is written down in a form an AI can reason over: services, clients, rates, strategy and constraints. From this point on, every answer is specific to Northpoint rather than generic advice.

  2. 02
    It sees your numbers Data

Collectors pull daily from the CRM, the project management tool, Xero and the website analytics into one store the business owns. The scattered-systems problem ends here: one set of numbers, with history.

  3. 03
It never forgets a meeting Intelligence

Meetings and signals are captured, made searchable and synthesised into a brief that lands before the working day starts. Nothing agreed in a meeting quietly disappears, and nobody has to ask the owner what changed.

  4. 04
It does the boring work Automate

Every recurring task is scored for automatability, then removed one at a time: the status reports, the invoice chasing, the onboarding checklists. Each one returns hours every week, permanently.

  5. 05
You get your time back Build

The recovered capacity goes to growth: new offers, better delivery, more clients per head. Working on the business instead of in it.

10+ hoursof recoverable time a week, identified in the first month's audit
~$39,000a year of value, at a $75/hr loaded staff cost
1 hiredelayed, or redeployed to work that earns

The audit finds the hours; the build then recovers them one automation at a time, and every hour recovered is yours for good. The full arithmetic is on the How it works tab.

Security, watched by the same system

Not an afterthought bolted on later

An AIOS treats technology security as part of the operating system, not a separate project that never quite starts. The same AI layer that reads the business's systems every day also inspects them.

  • A living inventory of every tool, account, website and access grant, so nothing is forgotten and nothing is orphaned
  • AI-assisted vulnerability checks across the ecosystem, surfacing weak points before someone else finds them
  • Clear, prioritised hardening steps: practical techniques applied one at a time, from password management and least-privilege access up
  • Access reviews on a schedule, so departures and role changes actually revoke what they should
  • Security posture reported beside the business numbers, so it stays visible instead of resurfacing only when something goes wrong

How Northpoint knows it is working

Three numbers, watched over time
Away-from-desk autonomy

Hours per day the owner can step away and nothing falls apart. The single point of information flow is gone; the business answers its own questions.

Task automation percentage

The share of recurring tasks that run without a person. Every audit finds more, and every automation moves the number.

Revenue per employee

Not a bigger firm: a leaner, faster, more profitable one, where four permanent staff and a bench of contractors do the work that used to demand more hires.

The tabs that follow are the result: live views the whole team shares, drawn from the systems Northpoint already ran. The owner stopped being the dashboard.

How it works

An AI Operating System, layer by layer
NovoPro

AI · Automation · Business Optimisation

We build and install an all-knowing, ever-present Chief of Staff for small and medium businesses (an AI Operating System). Not tools bolted on top of how you already work, but a layer that knows your business, watches the numbers, and takes the recurring work off your desk. Here is how it works.

We run our own business on exactly this system. The dashboard you are reading is the twin of ours, with the names changed.

The shape of it

Five layers, installed one at a time

Every number on the other tabs arrives without anyone touching a keyboard. That is not one clever integration. It is five layers, each independently useful, each built on the one below it.

  1. 01
    It knows your business Context

The business is written down in a form an AI can reason over: services, clients, rates, strategy and constraints. Without this layer every answer is generic.

    • Answers specific to your business, not advice from the internet
    • Knowledge stops living only in the owner's head
    • A new hire, or a new tool, is useful in days rather than months
  2. 02
    It sees your numbers Data

Collectors pull from the real systems on a schedule: accounting, CRM, project management, calendar and analytics, all into one local store the business owns.

    • One set of numbers, so meetings stop arguing about whose figures are right
    • History accumulates, so you can see trends instead of today's snapshot
    • No more logging into six systems to answer one question
  3. 03
It never forgets a meeting Intelligence

Meetings, messages and signals are captured and made searchable, then synthesised into a brief that lands before the working day starts.

    • Nothing agreed in a meeting quietly disappears
    • You start the day already knowing what changed overnight
    • Problems surface while they are still small
  4. 04
It does the boring work Automate

Every recurring task is scored for automatability, then removed one at a time. Each one returns hours that were previously spent keeping the lights on.

    • Hours come back every week, permanently and compounding
    • Headcount goes further, so growth stops meaning more salaries
    • The dull, error-prone work is the first to go
  5. 05
You get your time back Build

The recovered capacity goes to growth, or to being away from the desk while the business keeps running.

    • Time moves from working in the business to working on it
    • The business keeps running when the owner does not
    • Revenue per person rises instead of costs rising with revenue

What actually gets automated

And the hours it hands back

"Automation" stays abstract until you see the list. These are the kinds of recurring tasks an AIOS removes, one at a time, with the hours each typically returns every week once it is gone.

Status reports & client updates

Compiled from the systems where the work already lives, sent on schedule. Typically 2 to 3 hours a week back.

Meeting notes & follow-ups

Captured, summarised, actions extracted and tracked, nothing agreed lost. 2 to 4 hours a week.

Invoicing & payment chasing

Drafted from logged work, reminders sent, nothing slips a cycle. 1 to 2 hours a week.

Lead capture & CRM upkeep

Enquiries, emails and conversations filed into the pipeline automatically. 2 to 3 hours a week.

Reporting & dashboards

Numbers assembled overnight instead of hunted down across five logins. 2 to 4 hours a week.

Inbox triage & drafting

Mail sorted, routine replies drafted for approval, context matched to projects. 3 to 5 hours a week.

Do the arithmetic once and the case makes itself: ten recovered hours a week, at a loaded staff cost of $75 an hour, is roughly $39,000 a year. The first month's task audit typically identifies where those hours are hiding; the build then recovers them one automation at a time, permanently. And the real return is bigger than the saving, because recovered hours delay the next hire and move the people you already have onto work that earns.

How the data gets here

Source systems to screen, unattended
SOURCES Accounting CRM Projects & time Calendar Web analytics Collectors 6:00am daily writes One store owned locally, history kept This dashboard decisions at a glance Morning brief 7:00am, before the day Your assistant asks and answers
Nothing is typed in twice. Collectors read each business system on a schedule and write to one store the business owns, so history accumulates and every surface answers from the same numbers.

How it stays true

The part that decides whether you can trust it
OWNS THE TRUTH Accounting → money CRM → pipeline Projects → work & time read live Context layer what the numbers mean: strategy, clients, decisions grounds Every answer it gives specific, not generic Drafts & notes promoted, once confirmed
One system owns each fact, and nothing is copied between them. Narrative context is versioned separately and only promoted once confirmed, which is why the answers stay specific to the business a year later instead of drifting.

Then it comes with you

Desk, phone, or neither
Your phone a message, anywhere asks Your assistant knows the business, sees today's numbers reads acts Context + live data the whole picture Your systems updates, drafts, records answers back
The same system that fills this dashboard answers questions from a phone and it can act, not only report. That is the difference between a dashboard you check and an operating system that runs without you.

Why this is the hard part

Where these builds actually fail

Connecting to an API is an afternoon. Making the numbers right, and keeping them right while the business changes underneath them, is the work.

Numbers that lie quietly

A mis-paginated query once reported revenue ninety times too high. It looked plausible. Every figure here is reconciled against source records before it is trusted.

Deleted isn't deleted

Archived projects still answer API calls. Left unfiltered, duplicated records inflated billable work by a factor of three. Money that did not exist.

The wrong right answer

A revenue metric can be defined so it reads zero in a month with real billings. Choosing definitions that match how the business actually thinks is a judgement call, not a setting.

Time zones and boundaries

A date formatted the obvious way shifted every month's profit by a day. Small errors in the plumbing become confident, wrong decisions at the top.

Permissions and access

Each system has its own authorisation model, and they fail in ways that name no cause. Getting durable, least-privilege access is most of the setup.

Staying true over time

Systems get renamed, retired and replaced. Without an explicit owner for every fact, an operating system drifts into confident fiction within months.

None of this is visible when it is working. That is the point, and it is what you are buying.

AI · Automation · Business Optimisation

We install the whole system and keep it running: the context layer, the data collectors, the intelligence, and the automation program that follows. You get a business that reports on itself and an operator who is no longer the bottleneck.

Start with a paid discovery

Before anyone commits to a build
$2,500one-off

Two to three days working through your operation together, with one job: find your automation opportunities. Where the hours actually go, which numbers cannot be trusted, where the risks and weak points sit, and what an AIOS would change. It all lands in a roadmap that maps the outcomes that matter:

Time saved, for good Costs down Security up Risk reduced Errors reduced Next hire delayed

The roadmap turns those into goals we aim at together, so from day one the build is chasing outcomes, not features. You keep it whether or not we go further.

  • Credited in full against your first month if you proceed
  • Refunded in full if the honest answer is that this won't help you
  • The roadmap becomes the delivery plan, so nothing is scoped twice

Then a monthly retainer

Three tiers. Most businesses start at Core
Core
$2,500per month

For an owner still doing everything, who needs the numbers to become trustworthy first.

  • Context and Data layers, fully installed
  • Three modules built to your operation
  • Live dashboard across your real systems
  • Daily brief before the working day
  • Monthly call, email support
Complete
$10,500per month

For an operation running multiple functions, where the AIOS becomes the layer the business runs on.

  • Everything in Pro
  • Fifteen or more modules across every function
  • Custom builds to your own workflows
  • Team onboarding and training
  • Weekly call, direct access

Every tier absorbs its own running costs: model usage, tooling and hosting sit inside the retainer rather than being billed on top. Improvements to what exists are included; genuinely new scope moves you up a tier when you choose to.

Founding client offer
50%off the retainer,
first 12 months

The first five clients to come aboard get any tier at half the monthly retainer for their first year. Same scope, same support, same ownership of everything produced; half the price while our first case studies are being written.

  • Five places. When they are taken, the offer ends
  • Every tier qualifies, Core through Complete
  • Discovery is unchanged, and still credited in full if you proceed
  • After the first year, the standard retainer applies with no catch-up

What you are actually buying

The test each tier has to pass
Two times the fee, or it isn't working

Each tier has to return at least twice its cost in monthly value, measured in hours recovered and work not hired for. If it doesn't, the scope is wrong and we fix it.

Cheaper than the alternative

A part-time operations hire costs more than Complete, takes months to learn the business, and knows less than the digital Chief of Staff you get from week one. And this one doesn't leave.

You own the output

The data, the context and everything produced stay yours. No lock-in on the work itself.

Terms that suit you

Twelve months by default, with better inclusions on longer terms. Ninety days with auto-renew if you'd rather see it work first.

Security is part of the deal

The same system that reads your business also inspects it: a living account inventory, vulnerability checks, and a security posture you can show clients and insurers.

You stay in control

Human in the loop by default. The system drafts, prepares and recommends; nothing is sent, changed or spent without your sign-off.

The build is the smallest part. What you are paying for is that it keeps being right while your business changes underneath it.
